Creating the Migration Project Plan

This content applies only to Cloud environments.

After completing the Migration Assessment of the application, database, and infrastructure, you should have created a list of gaps.  Each of these gaps should have a determination of the complexity of the change or implementation.

These data points should then be used to create a detailed Migration Project Plan which is specific to migrating your application to the Pega Cloud.

To start, you should complete the Client Cloud Migration Gap Assessment Questionnaire.  

Perform a Gap Analysis

After completing the Questionnaire, you can discover where the gaps are in your setup. 

Determine what changes will be needed:

Identify solutions for each of these gaps, and add these to the Project Plan.

Design a Migration Approach

Determine what your phases of the migration will be.  For details, please see Migration and Testing.

As described in that article, you will also need a Production Cutover Plan, which will include your data migration approach.

Define the Project Schedule

Define milestones and high-level tasks, such as:

  • Kickoff meeting
  • Assessment phases
  • Migration phases
  • Go-live date

A vital part of your project schedule is the plans for testing your application.  You will need appropriate functional tests, performance tests, end-to-end tests, etc., to verify that your application is running successfully in the Pega Cloud Services environment.  For details, see Testing your application in the Application Upgrade article. 

Project Governance

The project plan should also include governance, such as:

  • Recurring governance meetings
  • Time tracking
  • Budget tracking
  • Progress reporting

Pega provides a sample project plan, the Cloud Migration Delivery Checklist, which covers the above points.  Use this sample as a starting point to design your own Migration Project Plan.
